I don&#8217;t mean a <span id=\"urn:enhancement-9651018c\" class=\"textannotation disambiguated wl-thing\">sales<\/span> call or a demo. I mean actually talking about their <span id=\"urn:enhancement-87d829f1\" class=\"textannotation disambiguated wl-thing\">business<\/span>, your <span id=\"urn:enhancement-21ebe4ea\" class=\"textannotation disambiguated wl-thing\">business<\/span>, and how the two virtually affect each other.<\/p>\n<p>Our Outbound Sales team has just finalized their 3.5-month long project of customer interviews. Last week, they presented the results to the whole Woodpecker team.\u00a0<span style=\"font-weight: 400;\">That inspired me to write about how you can do it as well at your <span id=\"urn:enhancement-e1a8a004\" class=\"textannotation disambiguated wl-thing\">SaaS<\/span> company.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">So here it goes! See how to carry out customer interviews and what you can learn from talking to your clients.<\/span><\/p>\n<h2>Why am I writing about it in the first place?<\/h2>\n<p>This was a very interesting project that brought us, as a <span id=\"urn:enhancement-594c0fa9\" class=\"textannotation disambiguated wl-thing\">SaaS<\/span> company, a\u00a0huge load of information about our best customers. I warmly recommend you running a similar series of interviews at your own company. It seems like an easy enough process: you pick the best clients, you invite them for interviews, you analyze the results, right?<\/p>\n<p>Well,\u00a0in fact, we&#8217;ve learned that the process was much more complicated than we&#8217;d initially expected. There are many\u00a0hurdles on the way and it&#8217;s easy to get tripped up. This blog post is supposed to give you an idea on how to structure your own customer interview process and avoid some mistakes that we&#8217;ve made ourselves.<\/p>\n<h2>What are customer interviews?<\/h2>\n<p><span style=\"font-weight: 400;\">Customer interviews are a great way to test your ideas and hear your customers\u2019 thoughts at any stage of your company\u2019s development.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">They may help you to learn:<\/span><\/p>\n<ol>\n<li><span style=\"font-weight: 400;\">If your core <span id=\"urn:enhancement-5ddd6dd0\" class=\"textannotation disambiguated wl-thing\">business<\/span> idea is valid (and that should be done before you build a market-ready app or service);<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Who your ideal customers really are;<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">If the new features you\u2019ve just rolled out\/design changes you made are as cool as you deem them to be;<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">What features your customer would like to get next;<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">The language your customers use (comes in handy when writing copy);<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">How do they REALLY use your app (as opposed to how you THINK they are using it).<\/span><\/li>\n<\/ol>\n<p><span style=\"font-weight: 400;\">Although there are different scenarios for customer interviews, the good thing is that you don\u2019t need to reinvent the wheel: it looks pretty much the same each time, no matter what you\u2019re asking about.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">I\u2019ve written down all the steps it took us to conduct our customer interviews &#8211; feel free to use them as guidelines and create a process of your own.<\/span><\/p>\n<h2>How to conduct customer interviews?<\/h2>\n<h3><span style=\"font-weight: 400;\">STEP #1: set your goal &#8211; what exactly do you want to know?<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">Since you\u2019re reading this, I think it\u2019s safe to assume you already have an idea that needs testing. But if you\u2019d like to see what else customer interviews can help you with, just go back to the section above for other ideas.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">If you\u2019re testing your core <span id=\"urn:enhancement-f710de65\" class=\"textannotation disambiguated wl-thing\">business<\/span> idea, it\u2019s important to set a number that\u2019ll mark when your idea actually makes sense. Is it when 70% of the interviewees say they\u2019d pay for your app? Or maybe just over 50% is enough? It\u2019s good to think of this metric before you start talking to people.<\/span><\/p>\n<h3><span style=\"font-weight: 400;\">STEP #2:\u00a0contact people &#8211; who to ask and how to approach them?<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">This depends on what you\u2019re going to ask them about. In most cases it\u2019s really easy &#8211; you pick them from your customer base.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Usually it\u2019s a good idea to choose the customers who\u2019ve been with you for some time and who use your app or service pretty often &#8211; they\u2019ll be able to give you the best feedback, whether it\u2019s about future features or what they use your app for.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">We found that in our case a smaller base of customers who know our app best would be better than a larger one, consisting both of old and new Woodpecker clients.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">If you\u2019re trying to decide if your core idea holds ground, you obviously can\u2019t ask your customers &#8211; since you don\u2019t have them yet. Ask people that you think could benefit from your solution. (I&#8217;d strongly encourage you, though, to look outside of your friends and family circle &#8211; their opinions might be biased since they want you to succeed).<\/span><\/p>\n<p><span style=\"font-weight: 400;\">How to pick the right prospects?<\/span><\/p>\n<p><span style=\"font-weight: 400;\">First, go to places on the web where you can find them. While browsing through those sites, try finding useful bits of information that you can then use as custom fields in your <span id=\"urn:enhancement-d9c620d5\" class=\"textannotation disambiguated wl-thing\">email<\/span> copy.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">(It may also be useful to note down what language they use &#8211; the exact words and expressions that you might then put in your <span id=\"urn:enhancement-666f50c3\" class=\"textannotation disambiguated wl-thing\">email<\/span>.)<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Then, get their <span id=\"urn:enhancement-5bb24bcf\" class=\"textannotation disambiguated wl-thing\">email<\/span> addresses and prepare an <span id=\"urn:enhancement-7874792a\" class=\"textannotation disambiguated wl-thing\">email<\/span> copy. It will be faster if you use an <span id=\"urn:enhancement-225bf563\" class=\"textannotation disambiguated wl-thing\">email<\/span> automation tool. If you use the information you&#8217;ve collected beforehand, you\u2019ll be able to draw their attention better and maintain a good deliverability rate.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Be straightforward about why you\u2019re reaching out to them. For example, if you&#8217;re asking your prospects what do they struggle with the most on a daily basis, it&#8217;s a good idea to write out several possible answers. Usually they&#8217;ll elaborate on them, or just say that they struggle with something else.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">If you&#8217;ve decided to talk to your customers on the phone, p<\/span><span style=\"font-weight: 400;\">repare the questions beforehand, but treat them as guidelines. Don\u2019t make the interview feel like an interview. It should be more of a casual conversation. Let the questions be guideposts that point your conversation in the right direction, not something you absolutely have to follow.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">We chose to do it via <span id=\"urn:enhancement-76c1d3\" class=\"textannotation disambiguated wl-thing\">email<\/span>. See how the process went and what we learned from talking to our customers.<\/span><\/p>\n<h2>Goals of our customer interviews<\/h2>\n<ol>\n<li>Get to know the best customers. Discover who they really are as people. Find out what&#8217;s important to them in terms of <span id=\"urn:enhancement-fd5838a7\" class=\"textannotation disambiguated wl-thing\">business<\/span>.<\/li>\n<li>Discover their experience with <span id=\"urn:enhancement-ecc43077\" class=\"textannotation disambiguated wl-organization\">Woodpecker<\/span> so far. Learn how <span id=\"urn:enhancement-6355f89e\" class=\"textannotation disambiguated wl-organization\">Woodpecker<\/span> fits into their <span id=\"urn:enhancement-48baaad8\" class=\"textannotation disambiguated wl-thing\">business<\/span> processes. Learn what the most important part of our product is for them.<\/li>\n<li>Create a more personal relation with the best customers. Allow them to get to know us as people behind <span id=\"urn:enhancement-ebfdc01c\" class=\"textannotation disambiguated wl-organization\">Woodpecker<\/span>.<\/li>\n<li>Validate some hypotheses we had about our Ideal Customer Profile (ICP). Create an up-to-date &#8220;ideal customer database&#8221; which will be useful in all departments: product development, customer success, marketing and <span id=\"urn:enhancement-bb7db064\" class=\"textannotation disambiguated wl-thing\">sales<\/span>.<\/li>\n<\/ol>\n<h2>Team engaged in the project<\/h2>\n<p>The project was entrusted to our Outbound <span id=\"urn:enhancement-42f6efd9\" class=\"textannotation disambiguated wl-thing\">Sales<\/span> team <span style=\"font-weight: 400;\">\u2013<\/span> four people in total. Wojtek was responsible for choosing the customers we wanted to talk with and preparing the questions for the interview. Then, Basia and Luke were inviting\u00a0them for a call and\u00a0carrying out the interviews together with Wojtek. Monika was consulting the team all the time, but her greatest job was to collect all the findings, interpret them, and get ready for the final presentation with conclusions.<\/p>\n<p>&nbsp;<\/p>\n<img decoding=\"async\" loading=\"lazy\" class=\"wp-image-4226 size-full aligncenter\" src=\"https:\/\/woodpecker.co\/blog\/app\/uploads\/2017\/11\/G\u0142\u00f3wki-do-sprawdzenia.png\" alt=\"\" width=\"698\" height=\"132\" srcset=\"https:\/\/woodpecker.co\/blog\/app\/uploads\/2017\/11\/G\u0142\u00f3wki-do-sprawdzenia.png 698w, https:\/\/woodpecker.co\/blog\/app\/uploads\/2017\/11\/G\u0142\u00f3wki-do-sprawdzenia-300x57.png 300w\" sizes=\"(max-width: 698px) 100vw, 698px\" \/>\n<h2>Timeline<\/h2>\n<ul>\n<li><strong>July 20th<\/strong> &#8211; the first invitation email came out<\/li>\n<li><strong>October 10th<\/strong> &#8211;\u00a0the last invitation email came out<\/li>\n<li><strong>November 9th<\/strong> &#8211; the results were interpreted and ready to be presented<\/li>\n<li>N<strong>ovember 16th<\/strong> &#8211; the final presentation of the results was carried out in front of the whole Woodpecker team<\/li>\n<\/ul>\n<h2>Project stats\u00a0&amp; numbers<\/h2>\n<p><strong>620<\/strong> customers got invitation emails in total<\/p>\n<p><strong>15%<\/strong> responded to the invitation<\/p>\n<p><strong>13%<\/strong> responded positively <span style=\"font-weight: 400;\">\u2013<\/span> expressed their will to participate<\/p>\n<p><strong>80%<\/strong> of the scheduled calls have actually taken place<\/p>\n<p>&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8212;&#8211;<\/p>\n<p>= <strong>65 interviews<\/strong>\u00a0were carried out<\/p>\n<p><span style=\"font-weight: 400;\">Average interview duration: <strong>20-25 minutes<\/strong><\/span><\/p>\n<h2>How we chose the customers to talk to<\/h2>\n<p>The initial goal was to carry out 100 customer interviews with the best customers. How did we define the best customers.<\/p>\n<p>First, we chose those customers who:<\/p>\n<ul>\n<li>have been\u00a0Woodpecker&#8217;s\u00a0premium users continuously for over 6 months<\/li>\n<li>have been actively and regularly using our product for all this time.<\/li>\n<\/ul>\n<blockquote><p><span style=\"font-weight: 400;\">\u201cWe wanted to\u00a0make sure that the feedback we were going to collect was high quality information we could depend on. We assumed that if a company had been actively using our tool for a long time, they must have benefited from using it. We wanted to talk to the customers who had drawn the greatest value\u00a0from Woodpecker.&#8221;\u2013 Wojtek explains.\u00a0<\/span><\/p><\/blockquote>\n<img decoding=\"async\" loading=\"lazy\" class=\"wp-image-4228 size-full aligncenter\" src=\"https:\/\/woodpecker.co\/blog\/app\/uploads\/2017\/11\/IMG_0906-e1511359581204.jpg\" alt=\"\" width=\"698\" height=\"465\" \/>\n<p><span style=\"font-weight: 400;\">In practice, there were several groups of customers added to the customer interview campaign. The team found out that the response rates were lower than they had originally expected. That&#8217;s why they were searching through Pipedrive a few times and adding new batches of contacts to their list.<\/span><\/p>\n<blockquote><p>&#8220;At first, we were very much focused on achieving the final result of 100 interviews. That&#8217;s why we decided to broaden the group of customers we were sending the invitations to. Finally, we talked to customers who were on board for a shorter time, and hence, had much less experience. As a result, the quality of the interviews varies from one customer to another. That&#8217;s something we want to avoid next time. <span style=\"font-weight: 400;\">\u2013<\/span> Monika admits.<\/p>\n<p>In the light of\u00a0what we know now, it would be better to focus on a smaller group of customers and don&#8217;t get so freaked out by the initially assumed number of interviews. I think 30 talks with top-notch customers would\u00a0bring more consistent results than 60 interviews with a more varied group of customers.&#8221;<\/p><\/blockquote>\n<h2>The process of inviting for the interview<\/h2>\n<p>As the list of the chosen customers was ready, Luke and Basia could get about the research and invitations.<\/p>\n<p>Their first task was to find some relevant info about each company online. Thanks to this first step, they didn&#8217;t have to ask the customers about\u00a0information they could find themselves before the interview. Plus, the research allowed them to build a context before the interview to make the conversations more valuable and natural.<\/p>\n<p>They went back to analogue techniques while organizing the research part <span style=\"font-weight: 400;\">\u2013<\/span> electrostatic post-its turned out to be very helpful in the strenuous process.<\/p>\n<img decoding=\"async\" loading=\"lazy\" class=\"wp-image-4227 size-full aligncenter\" src=\"https:\/\/woodpecker.co\/blog\/app\/uploads\/2017\/11\/IMG_0920-e1511359084213.jpg\" alt=\"\" width=\"698\" height=\"465\" \/>\n<p>Once a company got researched, a contact from this company was added to an automated email campaign in Woodpecker. This way, the team didn&#8217;t have to send each and every email one by one.<\/p>\n<p>All they had to do was add a new contact to the prospect list in their campaign, and the\u00a0invitation, with a follow-up sequence, got scheduled and sent automatically.<\/p>\n<p>The first email looked like this:<\/p>\n<img decoding=\"async\" loading=\"lazy\" class=\"wp-image-4240 size-full aligncenter\" src=\"https:\/\/woodpecker.co\/blog\/app\/uploads\/2017\/12\/email-invitation-customer-interview.png\" alt=\"\" width=\"778\" height=\"537\" srcset=\"https:\/\/woodpecker.co\/blog\/app\/uploads\/2017\/12\/email-invitation-customer-interview.png 778w, https:\/\/woodpecker.co\/blog\/app\/uploads\/2017\/12\/email-invitation-customer-interview-300x207.png 300w, https:\/\/woodpecker.co\/blog\/app\/uploads\/2017\/12\/email-invitation-customer-interview-768x530.png 768w\" sizes=\"(max-width: 778px) 100vw, 778px\" \/>\n<h2>Questions<\/h2>\n<p>How did we come up with the questions for the interview?<\/p>\n<p>First, all team leaders were asked to prepare their own list of questions. Then, Wojtek collected all the lists, and together with his team they worked out the final list. You can download the questions here:<br \/>\n<strong><a class=\"popup_interview_link\" href=\"https:\/\/woodpecker.co\/bonuses\/icp-interview-questions\/\" target=\"_blank\" rel=\"noopener\"><br \/>\n**The 25 questions we asked our customers**<\/a><\/strong><\/p>\n<p>The questions were just a frame for the interview, Monika points out:<\/p>\n<blockquote><p><span style=\"font-weight: 400;\">&#8220;We didn&#8217;t want the interview to become a classic survey: question-answer, question-answer. It wasn&#8217;t supposed to feel artificial to the client. Instead, we wanted it\u00a0to be a natural conversation, as one of the goals was to build a relation between our team and the client. We wanted honesty, and to get that we needed trust.&#8221;<\/span><\/p><\/blockquote>\n<p>Wojtek adds:<\/p>\n<blockquote><p><span style=\"font-weight: 400;\">\u201cWe started with the questions about the experience of using Woodpecker. It gave the customers a chance to share what they really thought \u2013 make complaints, share ideas on improvements. Sometimes they asked specific questions about some problems they had and we could help them out instantly. That was a real value to them. It was really important because\u00a0in the further stages of the interview, they were more motivated to answer the rest of our questions.&#8221;<\/span><\/p><\/blockquote>\n<p>The right questions are definitely a crucial ingredient for successful customer interviews. It&#8217;s also important to adjust the questions to your own case. The questions we used may be just an inspiration for the structure of a customer interview.<\/p>\n<p>If you plan on running your own customer interview, make sure you spend enough time on crafting the questions.<\/p>\n<p>If you can learn something about a customer before the interview, do that. Make notes. Don&#8217;t ask\u00a0about things you don&#8217;t have to ask. When planning each of the questions consider what exactly this information by the client will bring you in the analysis.<\/p>\n<p>Sieve through the question list. Cut out unnecessary questions. Put the questions in a logical order. Remember that you&#8217;ll have a limited time to talk to the customer. You want to learn as much as you can and avoid overwhelming the interviewee at the same time.<\/p>\n<blockquote><p>&#8220;Sometimes we skipped some questions from the list, because the client already answered them when talking about something else. You just need to keep up and listen carefully to the answers. It&#8217;s best when you can have another person with you to make notes. Some of us talk to clients everyday. Others haven&#8217;t gotten a single chance to talk to a customer ever. Each department learned something new about our customers. This has already given us new ideas on some improvements and new things that we can create to meet our clients&#8217; needs.<\/p>\n<p>Just to give you a single example, we&#8217;ve found out that 37% of the clients we interviewed saw prospect list building as the most problematic part of their cold emailing workflow. What does that information give us?<\/p>\n<ul>\n<li>In product development, we already decided that we should prioritize integrations with prospecting tools to make the process of finding prospects more feasible to our users.<\/li>\n<li>In marketing, we know that we should keep developing the <a href=\"https:\/\/woodpecker.co\/blog\/prospecting\/\">Prospecting section<\/a> on our blog and bring more prospecting tools reviews to our readers.<\/li>\n<li>In sales and customer success, we will ask about the process of list building and suggest some workflows and tools to our trial users and customers.<\/li>\n<li>In outbound sales team, we&#8217;ve been planning a series of webinars. Now we know what the first webinar should be focused on.<\/li>\n<\/ul>\n<p>And there are much more findings like that. If you&#8217;re looking for some clues about your development direction next year, customer interviews give you tons of such clues. And they aren&#8217;t merely hypotheses you make up for yourself. They are data-driven insights.<\/p>\n<blockquote><p>&#8220;We&#8217;ve learned so much about our customers and our product. I can tell you that we were different people once we started the interview series and we are different now \u2013 much more experienced. This project allowed us to gain so much knowledge and many new skills.&#8221;\u00a0\u2013 Luke says.<\/p><\/blockquote>\n<p>You also get to hear what exact words your best clients use to talk about your product, their needs, and their problems. This may give you some new ideas for messaging in your cold email campaigns. You can attract similar customers by focusing on similar problems and by naming the problems just like your clients do\u00a0themselves. That&#8217;s huge.<\/p>\n<p>There&#8217;s also another important aspect connected to churn reduction pointed out by Wojtek:<\/p>\n<blockquote><p><span style=\"font-weight: 400;\">\u201cWe&#8217;ve also talked to some customers who were facing some difficulties with their email campaigns at the very time of speaking with us. They didn&#8217;t contact support themselves, so our conversation was at the time when we could help them out. This might have convinced them to stay with us instead of churning and looking for some other solutions.&#8221;<\/span><\/p><\/blockquote>\n<h2>Lessons learned<\/h2>\n<p>There are some lessons you can only learn while running the interviews. You can&#8217;t predict all the cases and difficulties. We wanted to share what we&#8217;ve learned during the project.<\/p>\n<ul>\n<li>Firstly, it&#8217;s important who conducts the interviews. Luke and Basia were quite new to the team. They haven&#8217;t got much experience with the product or talking to customers. On the one hand, the project helped them learn a lot more quickly, gain some knowledge as well as some first hand experience. On the other hand, the customers didn&#8217;t know them at all, so the trust level wasn&#8217;t that high. Plus, they lacked some information about the product, so sometimes they didn&#8217;t know how to answer a technical question or help a customer out. It&#8217;s a good idea to make a team of two people, one of whom is more experienced than the other.<\/li>\n<li>Next time, we will definitely want to test out an intro from a sales rep or a support person. Let&#8217;s say a customer knows Vovik pretty well because he talked to him during the trial period. She would be probably more eager to talk to someone else from the company if Vovik made a warm intro for the new person.<\/li>\n<li>We heard some praise, but also some complaints. You need to be prepared for complaints and new feature ideas. Think how you can respond to those before you jump on the call. Always listen politely, and stay calm even if a customer gets emotional.<\/li>\n<li>We&#8217;ve made some changes to the structure of the interview and the question list during the project. That approach allowed us to make some improvements to the conversations, but in the end we realized that it made things difficult on the stage of the final analysis of the results. If you make some changes, try not to rearrange the question list too.<\/li>\n<li>We focused very much on the number of the interviews. But the number of conversations isn&#8217;t that important in comparison to the quality of the results.<\/li>\n<\/ul>\n<blockquote><p>Now we would do this differently. We would rather focus on 30 companies instead of over 60, and only those\u00a0that matched our criteria 100%. Then, we would follow-up on them until they found some time to talk. And we would try talking to more than just one person from a company. We would like to talk to decision makers and end users separately (sometimes one person\u00a0fulfills the two roles, but not always.) We would ask them slightly different sets of questions, and we would like to\u00a0get to know their different perspectives. We think that would bring us much more consistent data for analysis.&#8221;\u00a0\u2013 Monika and Wojtek\u00a0unanimously admit.<\/p><\/blockquote>\n<ul>\n<li>Sometimes we let the customers go off topic and talk a lot about the things they really wanted to talk to. That&#8217;s great when you think about the level of authenticity and naturalness of the conversation, and we learned a lot, too. But in such cases, we usually ran out of time to talk about the things that we needed to include in our analysis. That made the interpretation of the answers more difficult on the analysis stage. It&#8217;s crucial to find the balance between a natural conversation and the interview structure. Sometimes you need to take the conversation back on track.<\/li>\n<\/ul>\n<h2>Final thoughts<\/h2>\n<p>If you are still wondering what you should do next year, definitely put customer interviews on your to-do list. It takes time and it&#8217;s a lot of work but it definitely pays off.<\/p>\n<p><span style=\"font-weight: 400;\">It may help you with determining your personas, give you invaluable insight about your app, or even validate the idea you want to base your SaaS business on.<\/span><\/p>\n<p>We will be analyzing our interviews some more, and we&#8217;ll be updating our Ideal Customer Profile on the basis of the analysis. This may be a better way for creating marketing personas as well. There&#8217;s so\u00a0much value you can draw from a project like that. So don&#8217;t say you don&#8217;t have time or you don&#8217;t have enough customers yet to do this.<\/p>\n<p>Talk to your clients.
